## Why demand generation broke (and what replaced MQLs)

Three structural facts killed the old MQL factory.

**1\. Buyers finish most of the work without you.** 6sense’s survey of 900+ buyers who spent $10,000+ found a stable "70% constant": first vendor contact happens after about 70% of the journey, across industry, deal size, and new-vs-replace purchases. The 2023 average journey lasted 11 months; first talk with sellers landed around month 8. Buyers started that contact 83% of the time. When contact happened earlier than the 70% mark, win rate went down. Adding six or more vendors stretched independent research further (about 75% of the journey vs 67% at four vendors) and added more than two months. The buyer is a committee, and the committee fights.** Gartner’s August-September 2024 survey of 632 B2B buyers found 74% of teams show unhealthy conflict (conflicting objectives, disagreement on the path, or an override from outside the group). Groups range from 5 to 16 people across as many as four functions. Groups that reach consensus are 2.5x more likely to rate the deal high-quality. Content tailored to the _group_ lifts consensus 20%. Edelman and LinkedIn’s 2025 report adds the "hidden buyer." More than 40% of B2B deals stall from internal misalignment (they cite Matt Dixon’s _The JOLT Effect_). Thought leadership is one of the few tools that reaches those silent influencers before sales is in the room.
